Amazon UK 卖家 Q4 真实成本:广告、折扣、跟卖与库存
What Q4 really costs brands on Amazon UK
Stanislav Yordanov is co-founder of Amazon Experts, an Amazon agency run by active sellers. With co-founder Veselin Angelov, he has sold on Amazon since 2018. Today the company runs more than 50 brands through its own seller accounts across the UK, US and Europe, and manages Amazon for other brands. Today they look at the real cost of Q4 retailing on Amazon:
Q4 brings the biggest sales of the year on Amazon. It also brings the most expensive clicks, the deepest discounts and the busiest reseller activity. Stanislav Yordanov of Amazon Experts looks at where the money really goes between October and January.
Every year brands go into Q4 expecting their best months on Amazon. Most do sell more, but in January a lot of that growth turns out to have cost more than it earned.
We see this from both sides. We sell more than 50 brands through our own seller accounts in the UK and Europe, and we also manage Amazon for other brands. Here is where the money goes in Q4, and what you can still do about it before Black Friday.
Ads: the auction gets more crowded every week
From early November, more sellers bid on the same keywords and bigger brands lift their budgets. Clicks get more expensive, but conversion rarely rises at the same pace.
The most common mistake we see is raising budgets across the board. It works better to:
- Protect the exact-match keywords that already convert well, and give them the extra budget.
- Pause or cut broad terms that were only just break-even in September and October.
- Defend your brand name. Competitors bid on branded searches in Q4, and a Sponsored Brands campaign on your own name is usually cheap and stops that leak.
Watch TACoS (ad spend as a share of total sales), not only ACoS. If ad spend climbs but total sales stay flat, you are buying sales you would have had anyway.
Branded search is the cheapest protection you can buy. For an Italian body-care brand we manage, branded campaigns over July and August spent €1,242.60 and brought in €51,068.95 in sales. Non-branded campaigns needed more money for less: €1,474.83 for €22,614.93. In Q4 that gap only gets wider.
Deals: the discount doesn’t end when the deal ends
A deal costs more than the discount: the deal fee, the margin you give up on every unit, and the extra ad spend to push it.
The bigger cost comes later. A week at 30% off resets what shoppers expect to pay. When the price goes back up in December, it can look like a price rise, and conversion drops just as demand peaks.
Decide in advance which products go on deal and why. Use deals on products where extra sales will lift organic rank, not on the lines that carry your margin. Keep discounts in line with your other channels.
Resellers: Q4 is when unauthorised sellers show up
High demand attracts sellers who buy stock from wholesalers, clearance lots or other markets and list it on your product page. They undercut your price to win the Buy Box. When they hold it, your Sponsored Products ads stop showing, so your Q4 traffic plan stops working too.
The damage goes beyond lost sales. Prices erode on your website and with your other retailers, and poor reviews from old or badly stored stock stay on your listing.
What works is controlling where your stock goes. Know which distributors supply which channels, use Brand Registry to keep control of the listing content, and ideally have one authorised seller per marketplace.
We run Milva, a natural hair-care brand, this way as its official distributor. We started in 2022 ordering five or six cartons at a time. Today we ship five to eight pallets a month to the UK and EU, with one seller and one price on every listing. Fix this before Q4, because it is much harder to clean up in the middle of it.
Stock: the costs that land in January
Running out of stock in December is the most expensive Q4 mistake. You lose the peak sales, and you lose the organic rank that took months to build. Winning it back in January means more ad spend in a quieter market.
Too much stock costs money as well. FBA storage fees are higher from October to December, and whatever is left after Christmas starts to age in the warehouse.
Plan stock from last year’s daily sales plus the deals you have booked, and check Amazon’s inbound deadlines for the peak. Ship early, and keep a buffer you can send in fast or fulfil yourself if FBA stock runs low.
Variations make this harder. Leganza, a hair-colour brand we distribute, has 16 shades on Amazon UK, and each shade needs its own forecast. Run out of one popular shade in December and those buyers simply pick a competitor’s box.
A five-point check before Black Friday
- Which keywords bring profitable sales, and which only bring clicks?
- Is your brand name protected in search?
- Which products go on deal, and what price do they return to afterwards?
- Who else is selling your products, and where did they get the stock?
- Do you have enough stock to last until January, and a plan B if you don’t?
Q4 rewards the brands that plan it. The ones that simply spend more usually find out in January what it cost them.
